Start with some kind of animal or robot or alien or something that you can make as much or as little stylized as you want to , but keep recognizable elements that still show they're an animal. The problem with a lot of mascots is that they're way too alien looking and its hard as a player to understand or care about anything that's going on because there's no emotional bond with the characters. I would say that even characters like Rayman are like this too. He's just too stupid looking to give a shit about him.

That's because they desperately want their scrimblo to be the next furfag darling that looks cool and sexy and edgy and quirky and colorful and nostalgic and unique and
So they start slapping various features on the characters that make little to no sense while paying no attention to the base (which is usually taken from their childhood mascot, like Sonic or Rayman).
A good mascot is supposed to be the opposite. You should pour everything into that basic form while mercilessly stripping away any and all unnecessary detail. It should be something a kid could draw, because they're supposed to be the target audience.
Pomni is an example of a mascot design done right. She is simple, colorful, and effective. Compare her to Spark, with his dumbass jacket, dumbass boots, and a jester hat that feels entirely unrelated to the character, while his face barely ever emotes. You start seeing the problem.

Pomni's a really good TV design since all of her features frame her biggest and most expressive asset: her eyes. While she's dressed as a garish, flamboyant jester, it's used as a sort of framing to highlight the face since it's far less garish to look at since it's basically just a white circle with eyes. Pomni also being a potato means it's really easy to imagine her as being young and identifiable with young audiences even if she's an adult. Similarly, ENA and all the designs there are really good even if they're surreal in nature and draw from a hodgepodge of cultural influences. Taski Maiden for example is a good design because she visually looks like a Chimu textile come to life, but is animated in such a way to be emblematic of hyper, unhinged early 00s anime cat girls. The black parts of her body indicate she's something inhuman in nature as her grey body and emoticon-like facial expressions again tie back to that early 00s anime aesthetic. Very neat, and simple, but you can easily understand her character just by looking at her.

I think a lot of these nu-platform character designers dont understand the mascot phenomenon was the result of taking a "bigger" design, then simplifying it to suit hardware limitations. If you couldnt make your character work on N64 hardware and still have it look good, it probably needs to go back to the drawing board.

Platformer threads like this always amazes me because it's usually taking indie platformer as a benchmark for the genre's viability when commercial platformers in recent time like Crash, Astro Bot, Sonic, Rayman and etc do sell well. Meanwhile something as generic looking as Split Fiction managed to sell 2 million in a week and I guarantee some of the people here would declare the characters as Concordlike too lol. But I'll bite, here's a "solution", what if some of these games strive to target a different audience or style for their platformer instead of chasing pretty oversaturated aesthetic within the genre.
